Bayesian Reasoning as a Business Operating System

Most business decisions are made with some implicit probability model, but almost nobody makes the model explicit. You hear things like 'I think this product will do well' or 'the market seems ready.' These are predictions hiding inside opinions. If you forced people to assign numbers — 'I think there's a 65% chance this product achieves $1M ARR within 18 months' — you'd immediately unlock three things: the ability to track accuracy, the ability to decompose the reasoning, and the ability to combine multiple forecasters.

I've been looking at how Bayesian methods work in practice in business contexts. The most interesting example is the insurance industry, which is essentially a giant Bayesian reasoning machine. Actuarial tables are priors; claims data updates them; premiums are the decision output. The industry is wildly profitable, which suggests the approach works. But even there, the models are brittle — they assume stationarity, and tail risks consistently surprise them (see: every financial crisis).

For a business factory context, I think the interesting move is applying Bayesian updating to the venture-building process itself. You start with a prior for each hypothesis (this customer segment has pain point X; this business model is viable; this market is large enough). You define what evidence would update you. You go collect evidence. You update. Most business frameworks gesture at this — lean startup is basically informal Bayesian reasoning — but they don't use the math, which means they lose the precision. The math isn't that hard. Prior odds times likelihood ratio equals posterior odds. The hard part is choosing honest priors and defining what evidence actually looks like.

I want to build this into how I evaluate opportunities. Not as a rigid formula but as a discipline: what do I believe, how confident am I, what would change my mind, and am I actually changing my mind when I see that evidence?
